An EM leads through people. Your primary job is to hire, develop, and enable a team of engineers. You set direction, remove blockers, provide context, and create an environment where your team can do their best work.

Forward Deployed Engineer

Your leverage comes from direct impact. Every solution you deploy creates value for the customer and revenue for your company. The multiplication is horizontal — across customers — not vertical — through people.

Hands-on coding: the fundamental difference
This is where the two roles diverge most sharply.
An EM can succeed without writing code. Many effective engineering managers rarely touch production code. Their contribution is strategic and organizational — they make the right decisions about what to build and ensure the right people are building it.
An FDE cannot succeed without writing code. The role is defined by hands-on technical work. You build, deploy, and debug systems. You may also do strategy and communication, but the coding is non-negotiable.

Customer proximity
An EM's "customers" are internal: your team, your peers, your leadership. You may interact with external customers occasionally — through escalations, advisory boards, or conference speaking — but it is not a core part of the role.
An FDE's customers are external and primary. You work alongside them, understand their workflows, and build solutions for their specific environment. Customer interaction is not a side activity — it is the activity.
This difference has a significant lifestyle impact. If you find energy in direct customer interaction, FDE work is energizing. If you find it draining, EM work is more sustainable.

An EM scales through people. As you grow in scope:
- IC EM → Manager of 8 → Senior Manager of 15–20 → Director of 40–60 → VP of 100+
Each level adds a layer of indirection. You are further from the code and closer to the strategy. The leverage is enormous — but the feedback loop is long. A hiring decision you make today may not show its impact for a year.
FDE leverage model
An FDE scales through customer impact. As you grow in scope:
- FDE → Senior FDE → FDE Lead → FDE Manager → VP of Field Engineering
Early in the FDE track, you scale by solving harder problems for bigger customers. Later, you scale by leading other FDEs — which reintroduces the management model. But the early leverage is direct and immediate.

The hybrid path

If you want both management and hands-on work, FDE management may be the optimal path. But it is demanding — you need to maintain technical credibility while also managing a team. Most people who attempt this path lean heavily in one direction.

Can I move from FDE to EM later?
Yes. FDE experience makes you a stronger engineering manager because you have direct customer empathy, hands-on technical judgment, and a delivery orientation. Will I lose my technical skills as an EM?
Probably yes, gradually. The longer you spend in management, the more your hands-on skills atrophy. This is normal and expected. If maintaining technical skills is a priority for you, FDE — or a hybrid role — may be a better fit.
Is FDE a step down from EM?
No. It is a different role with different responsibilities and a different career trajectory. Neither role is higher or lower on a universal hierarchy.
